Start With The End
Every hard conversation needs a destination before it needs a map. Most people skip the summit and walk into the hardest conversation of someone's career without knowing what a good outcome looks like. Define success before you start.
  • "What does this conversation look like if it goes well?"
  • "What is the most important thing for me to walk away from this conversation with?"
  • Write your summit in one sentence before you walk in.
The Four Waypoints
  • WP1: Understand Their Reality: Ground the conversation in empathy before anything else.
  • WP2: Name the Gap: Ground it in reality and state it clearly.
  • WP3: Listen for the Why: Hear the emotions and values underneath what they're saying.
  • WP4: Co-Create the Plan: Build the path forward together.

Ground Yourself In Curiosity
Empathy before everything else—even when you're right. The emotion is the door, and the value is the room behind it. You can't walk past the door and expect anyone to follow.

💡 Empathy is not agreement. It is not sympathy. It is perspective sharing. Understanding someone's reality doesn't mean you accept it—it means you're ready to have a real conversation about it.

What to Look For
  • Emotion words: frustrated, anxious, dismissed, overwhelmed, withdrawn, scared.
  • Values underneath: fairness, belonging, trust, autonomy, dignity, respect.
  • What they're NOT saying: hesitation, subject changes, short answers, deflection.
  • Pace and energy: speeding up, slowing down, going quiet are all signals.

🌉 WP 2: Name the Gap

State It Clearly
Ground it in reality and state it clearly. Expected minus Actual equals The Gap. Write both down before the conversation, it sharpens everything.
  • "What I expected was... and what I'm seeing is..." (Neutral, factual, no blame).
  • "The gap I need to talk about is..." (Direct, owns the conversation).
  • "Here is where things stand vs where they need to be." (Clear contrast, no cushioning).
Watch Out For
  • Cushioning: Softening the message until the point disappears. If they're not sure what just happened, the gap was never named.
  • Burying the gap: "You're amazing BUT..." the BUT erases everything before it.
  • Vague language: "Things haven't been great" tells them nothing actionable.
  • Waiting for the perfect moment: There isn't one. The gap doesn't shrink by waiting.

🎧 WP 3: Listen for the Why

Hear What's Underneath
You can't solve the right problem if you're solving the presenting problem. Emotion tells you what. The value tells you why. Address the value—that's what resolves it.
  • Frustrated: Need for fairness, efficiency, respect.
  • Anxious: Need for security, control, preparedness.
  • Dismissed: Need for dignity, recognition, belonging.
  • Overwhelmed: Need for support, clarity, manageable expectations.
  • Disengaged: Need for autonomy, growth, purpose.
Connecting Emotion to Value
  • "It sounds like what matters most here is..."
  • "What I hear underneath that is a need for..."
  • "Is it fair to say that what's most frustrating is..."
  • "What would make this feel resolved for you?"

🤝 WP 4: Co-Create the Plan

Build The Path Together
Build the path forward together—don't present it to them. A plan they helped build is a plan they'll own.

✨ Heart opens the door. Head builds the plan. Heart closes the loop. Head locks in the commitment. Move between them deliberately.

  • ❤️ HEART: "How are you feeling?" "I'm overwhelmed."
  • 🧠 HEAD: "What's contributing most to that?" "All this extra work."
  • ❤️ HEART: "That makes sense—your plate is full and you're not feeling supported."
  • 🧠 HEAD: "What's the one thing, if we fixed it, that would make the biggest difference?"
  • ❤️ HEART: "I hear you—we're going to tackle this together."
  • 🧠 HEAD: "Let's build a plan right now. What comes off your plate first?"

🔄 Shifting Lanes

Heart vs. Head
The best communicators don't pick a lane—they shift between them with purpose. Never start in head. Never stay stuck in heart.
  • ❤️ Heart Keywords: feel, sense, worried, frustrated, scared, hope, tired, lonely.
  • 🧠 Head Keywords: think, timeline, analyze, plan, data, process, strategy, results, logic.
When to Shift
  • Stuck in analysis: "Before we look at the data, how are you feeling about this overall?"
  • Deflecting with logic: "I notice we keep coming back to the numbers. What's underneath that for you?"
  • Venting has run its course: "Thank you for sharing that. What would success look like from here?"
  • Need a path forward: "You've been carrying this—let's build a plan together right now."

⚖️ Tilt Blind Spots

Know Your Waypoints
Know which waypoints you'll want to skip before you skip them. Agility means choosing the waypoint the conversation needs, not the one that feels natural to you.
🌱 Connection Tilt
Watch out for avoiding WP2 (softening the gap). Ask yourself: Am I softening for them—or for me?
🔥 Impact Tilt
Watch out for skipping WP1 (bulldozing past WP2). Ask yourself: Do I actually know what this feels like from their side?
🧱 Structure Tilt
Watch out for going straight to WP4. Efficiency without empathy creates compliance without commitment.
💡 Clarity Tilt
Watch out for over-preparing WP2 and under-delivering WP3 (all facts, no feeling). The analysis is perfect but the person feels unseen.

Train Your Ear
The best communicators aren't the loudest or the most polished—they're the most curious. You're not delivering a verdict. You're working with another person toward a shared summit.
  • 🚩 RED: Skipping straight to the gap or plan. Before they feel heard.
  • 🚩 RED: Cushioning the gap away. Until the real message never lands.
  • 🚩 RED: Presenting the plan. Telling them what happens next instead of building it with them.
  • 🚩 RED: Stuck in logic/head. No empathy—they feel processed, not seen.
  • ✅ GREEN: Starting at WP1. Even when it feels slow, it earns everything that follows.
  • ✅ GREEN: Naming the gap with care. Honest and kind. The gap lands, the relationship holds.
  • ✅ GREEN: Asking, not telling. "What do you think the first step should be?"
  • ✅ GREEN: Shifting lanes deliberately. Heart opens. Head builds. Heart closes. Head commits.
